How to define your ICP — step by step

Building buyer personas (separate but related)

TAM, or Total Addressable Market, is the total revenue opportunity if every company in the world that could possibly buy your product did buy it at your average contract value. SAM, or Serviceable Addressable Market, is the slice of TAM you can actually reach with your current product, language, geography, and go-to-market. SOM, or Serviceable Obtainable Market, is the realistic slice of SAM you can capture in a defined window, usually three years.
There are two ways to calculate. Top-down starts from a published industry number and slices downward. Bottom-up starts from the unit economics of a single customer and multiplies up. Bottom-up is always more credible. Top-down is faster but easier to dismiss.
Bottom-up TAM looks like this. Count the number of companies in the world that match your ICP industry and size criteria. Multiply by your annual contract value. That is TAM. For the dental example, if there are roughly two hundred thousand dental practices in France, Belgium, and Switzerland combined that match the size criteria, and your average annual contract value is one thousand five hundred euros, TAM is three hundred million euros annually.
Bottom-up SAM applies the additional filters that exclude companies you cannot serve. Language support. Currency. Compliance. Channel access. If you only sell to French-speaking practices and only support practices with a website and a Google Business Profile, you might cut the count to one hundred forty thousand. SAM at one thousand five hundred euros average contract value is two hundred ten million euros.
Bottom-up SOM applies a realistic share assumption. If you can reach ten percent of SAM through your channels in three years and convert two percent of those reached, SOM is roughly four hundred twenty thousand euros of net new ARR each year for three years. That number is small enough to be defensible and big enough to be worth pursuing.
Top-down TAM, as a sanity check, takes a published market size for a related category and applies a percentage. If a research firm reports the European dental software market at one billion euros and you estimate ten percent of that spend is in your sub-segment, top-down TAM is one hundred million euros. Compare top-down to bottom-up. If they are within an order of magnitude, both are credible. When to pivot your ICP
A frozen ICP is a useful tool. A permanently frozen ICP is dangerous. There are five signals that you have outgrown the definition or got it wrong from the start.
First, win rate has dropped inside what used to be your tightest segment. New competitors entered, the buyer evolved, or your message got stale. The ICP filter still says these are your people but the close rate says otherwise.
Second, churn has spiked specifically among your stated ICP customers. The companies you were sure would love the product are leaving fastest. That is a sign the ICP statement captures the wrong attributes and the actual fit pattern is something else.
Third, your sales cycles inside the ICP have lengthened by a meaningful margin. Either the product has moved upmarket faster than the ICP recognized, or the buyer has added committee members the persona work does not cover.
Fourth, your reps are consistently closing accounts that fail the ICP filter. If twenty percent of new logos are out of ICP and they have similar retention to in-ICP customers, the filter is missing something real.
Fifth, your product roadmap has shipped capabilities that change the buyer. New compliance features open up regulated industries. New language support opens up new geographies. Pricing changes open up smaller or larger companies. Each of these forces an ICP review.

The right ICP shape depends on where the company is in its journey. The same statement that makes sense at Series A is wrong pre-product-market-fit and incomplete at scale.
Pre-product-market-fit. The ICP should be deliberately narrow and specific. Pick a niche where you have personal access, deep domain knowledge, or an unusual asset. Scale-up. The ICP fragments into multiple ICPs because the product is now genuinely multi-segment. You have a primary ICP that drives the bulk of revenue, a secondary ICP that pays well but converts differently, and an emerging ICP that is the next bet. The mistake at scale-up is to keep one unified ICP and watch reps bounce between segments, never building expertise in any of them.

Common ICP mistakes

Defining the ICP from the founder's gut rather than the customer data. Founders are great at telling a story about who their product is for. The story is rarely identical to who actually retains and pays.
Confusing demographic descriptors with ICP attributes. "Mid-market" is not an ICP. "Companies with fifty to two hundred employees in fintech in the EU using AWS" is closer.
Skipping the trigger event. Without a trigger, the ICP describes a state rather than a moment. Outbound that targets states without triggers performs at one to two percent reply. Outbound tied to triggers performs at six to ten percent.
Defining the ICP and then ignoring it in lead acquisition. The list teams build does not match the ICP because nobody wired the filters into the prospecting tool.
Treating the ICP as permanent. Markets evolve. Buyers evolve. Your product evolves. An ICP older than two quarters without a check-in is probably stale.
Writing one persona instead of three. Buying committees have multiple roles. A single persona collapses them and produces messaging that fits nobody.
Skipping negative personas entirely. Reps close everything they can and the cohort gets worse over time. The fix is explicit disqualification rules.
Building TAM by multiplying everything by something. If the TAM number is round, large, and unsourced, it is not TAM. It is marketing.
